What this workflow does
Most enquiry forms drop into a shared inbox where they wait until someone has a spare moment. By the time a salesperson reads the message, copies the details into the CRM and decides whether it is worth a call, the prospect has often contacted two other suppliers. The delay is rarely about effort; it is about nobody owning the first five minutes after a form is submitted.
This template is for Australian small and mid-sized businesses that sell services or considered purchases and use HubSpot as their CRM: agencies, trades and building firms, professional services, software resellers and training providers. It gives every enquiry the same immediate treatment, puts a consistent score on it, and makes sure the leads worth chasing today are in front of a person straight away.

How it works, step by step

New lead webhook
Your website form, Webflow, WordPress or landing page tool posts the enquiry to an n8n webhook URL. The webhook replies straight away so the visitor's form submission is never slowed down.

Lead settings
A Set node holds your business description, what you sell and your ideal customer, and tidies the incoming fields: trims and lower-cases the email and stamps the received time in Sydney time.

Qualify and score lead
An LLM chain with a structured output parser reads the enquiry and returns whether it is genuine, a score from 0 to 100, a hot, warm or cold tier, a two-sentence summary and a short acknowledgement email.

Genuine enquiry?
An If node stops spam, job applications and vendor pitches here, so they never create a contact in HubSpot or receive an email.

Create or update HubSpot contact
The HubSpot node upserts the contact by email, so repeat enquiries update the existing record. It sets lifecycle stage and lead status, and writes the AI score and summary to custom contact properties.

Send acknowledgement email
Gmail sends a short, personalised reply that thanks the person, restates their request and says a person will be in touch. The prompt forbids prices, discounts or promises.

Hot lead?
A second If node checks the tier. Warm and cold leads stop here and are worked from HubSpot as normal.

Alert sales in Slack
Hot leads trigger a Slack message with the name, company, contact details, score and summary so someone can call while the enquiry is fresh.

Set it up in n8n

Import the workflow JSON into n8n and open the New lead webhook node. Copy the Production URL.

Point your website form at the webhook with a POST request, sending firstName, lastName, email, phone, company, website and message fields. Most form builders support this through a webhook or Zapier-style integration setting.

Edit the Lead settings node: describe your business, what you sell and your ideal customer in plain language. These descriptions drive the score, so be specific about industries, sizes and locations you want.

Add your OpenAI credential to the Chat model node, or replace it with the Anthropic Chat Model node and reconnect it to Qualify and score lead.

In HubSpot, create the custom contact properties ai_lead_score (number) and ai_lead_summary (multi-line text), then create a private app token and add it to the HubSpot node.

Connect Gmail to Send acknowledgement email and set the reply-to address. Read the system prompt in the qualify node and adjust the tone of the reply.

Connect Slack to Alert sales in Slack and change the #sales-leads channel to the one your sales team watches.

Submit three test enquiries (one strong, one weak, one spam) and check the HubSpot records, emails and Slack alert before activating the workflow.

For Australian businesses
Under the Privacy Act 1988 and the Australian Privacy Principles, your form should carry a collection notice (APP 5) that says enquiries are handled with the help of AI services. Sending the enquiry to an OpenAI or Anthropic API is a disclosure to an overseas recipient, so APP 8 applies: name the countries in your privacy policy and check the provider's data terms. The acknowledgement email is a reply to an enquiry, not marketing, but anything promotional needs consent and an unsubscribe link under the Spam Act 2003. The workflow timezone is set to Australia/Sydney; change it for Perth, Brisbane or Adelaide teams. Self-hosting n8n in an Australian cloud region keeps lead data onshore until the model call.

Frequently asked questions
Will this send emails to spam submissions?
No. The AI marks spam, job applications and vendor pitches as not genuine, and the If node stops those items before HubSpot or Gmail. Review a week of results and tighten the prompt if anything slips through.
Can I use this n8n lead automation template without HubSpot?
Yes. Swap the HubSpot node for any CRM node n8n supports, such as Pipedrive, Zoho CRM or Salesforce, or write to Google Sheets or Airtable. Keep the upsert-by-email pattern so repeat enquiries update one record.
Is the AI lead score reliable enough to act on?
Treat it as a first-pass triage, not a decision. It is only as good as the ideal customer description you write in Lead settings. Compare scores with real outcomes for a month and refine the description.
Can I turn off the automatic reply?
Yes. Disable or delete the Send acknowledgement email node and connect the HubSpot node straight to Hot lead?. You can also swap it for a Gmail draft so a person reviews each reply before sending.
Does it work with Gravity Forms, Webflow or Elementor forms?
Any form tool that can send a webhook POST works. Map its field names to the expressions in the Lead settings node, for example $json.body.your_field_name, then run a test submission.
